The 4-layer stack comes from running outbound on gptprompts.ai (a content site with a small B2B sales motion to ad networks and partner platforms) and from advising three other outbound programs in 2025 and 2026: a B2B SaaS at the seed-to-Series-A stage, a technical recruiter sourcing senior engineers, and a mid-market services firm selling to procurement leaders. The point of working across motions was to keep the framework from baking in the assumptions of a single sales context.
Each layer was tested by running campaigns two ways. First with a single-prompt approach where the model was asked to write the full email from a thin brief. Second with the layer applied: real list-building work upstream, real source quotes for the persona statement, real per-prospect signal for the opener, real cadence design at the end. The patterns that survived were the ones that produced a measurable reply-rate lift across all three advised programs, not just on one motion.
